Rethinking Lead Gen for Email Marketing: what actually grows an email list
+860% completed forms · ~8x lower cost per lead · up to 8x more leads from onsite capture
Executive Summary
In email marketing, revenue is capped by one thing: the size and quality of your list. For lesser-known or offline-first brands, website traffic alone cannot grow it fast enough. In May–June 2026 our Email Marketing and Paid Media teams ran a structured lead generation experiment across several ecommerce brands, testing Meta Traffic campaigns, Meta Instant Forms and onsite capture tools side by side — to see which mechanics actually build a list that buys.
The Challenge
Most brands know they “should do lead gen”. The harder questions: which mechanics actually grow the list at a sustainable cost, and do Meta leads behave like real customers or just cheap emails?
- Email could no longer stay a retention-only channel — it had to expand the pool of people who can subscribe
- Lesser-known and offline-first brands hit the list-growth ceiling fast: fewer visitors, fewer chances to subscribe
- Lead gen tools were already in place across several clients — what was missing was an integrated read on volume vs. quality
- The levers had to work as one direct marketing growth system, not run in isolation
Our Approach
In May–June 2026 we ran lead generation campaigns across multiple ecommerce brands, combining three core mechanics. All brands used an incentive to subscribe, and every new lead was onboarded into the email platform for tracking, segmentation and revenue attribution.
- Meta Traffic to a subscription landing page vs. Meta Instant Forms — same creatives, same incentive.
- Onsite “always-on” capture: pop-ups, embedded forms and opt-ins on order and account pages.
- Broad targeting vs. Lookalikes and interest segmentations.
- Incentives between 5–10% versus a “surprise” approach, matched to each brand’s positioning.
The Results
Same incentive, similar investment, radically different outcomes: moving the form inside Meta cut both friction and cost per lead — while onsite capture kept out-earning paid social on volume and, above all, on purchase intent.
+860% completed forms
Meta Instant Forms vs. the Traffic-to-landing-page setup
9.42% form completion rate
on Instant Forms, against 0.24% landing page conversion
~8x lower cost per lead
same creatives, same 10% incentive — only the performance goal changed
up to 8x more leads onsite
pop-ups and native forms vs. Meta campaigns in the same periods
+130% more list growth
from standard onsite subscription methods — pop-ups alone brought ~75% more subscribers than Meta ads, at zero media cost
5–35% of onsite leads ordered
with over 60% staying active, against near-zero purchase conversion from Meta leads
What we learned
Meta lead gen is a powerful incremental source, but onsite capture remains the primary lead machine — especially when success is measured in buyers, not sign-ups. Onsite forms, pop-ups and checkout opt-ins fill the database without media spend, while Instant Forms beat Traffic-to-landing-page because lower friction and optimisation towards real submissions are worth far more than cheap clicks.
And not all leads are equal: Meta wins on completion rate, the website wins on purchase intent. Incentives have to fit the audience — premium buyers respond to exclusivity and early access, price-sensitive ones to simple offers.
